Every finance director who looks at AI eventually asks the same question: should we just pay for business seats on ChatGPT, Claude or similar, or should we buy our own AI server? It is a fair question, and it deserves fair maths rather than a sales pitch. Cloud subscriptions are genuinely excellent. They give your staff frontier models, constant updates and zero hardware to manage. An owned server gives you data that stays in the building and a cost that doesn't grow every month in dollars.

All of these are assumptions or estimates, not quotes. Change any of them and the conclusion may shift, which is exactly why we show them.

The tier choices follow our sizing guidance: AI Research for 10 staff (it suits roughly 5–15 light concurrent users), AI Professional for 50 (roughly 15–50 staff), and AI Lab for 200, where the honest answer is AI Lab or multiple servers, by consultation. Every figure below was computed exactly and then rounded to the nearest ₦100,000. Totals are computed from the exact figures, so a rounded column may not add up to the rounded total by ₦100,000 or so.

The 200-staff column uses AI Lab's starting price, so its owned total is a floor. A 200-person company may well need more than one server, and the gap would narrow accordingly, though it would take a very different design to close a difference of that size.
Reading the Numbers Honestly
At 10 staff, it's close
Ten subscriptions cost about ₦16,700,000 over three years against about ₦14,700,000 for an owned AI Research server with power and support, a difference of about ₦2,000,000. Break-even only arrives around month 30. On cost alone that is nearly a wash, and the subscriptions come with frontier models and no hardware. A ten-person firm should buy its own server for control and data residency, not because it is dramatically cheaper. If your work involves client files you shouldn't be pasting into anyone else's service, that is a perfectly good reason.
At 50 staff, the owned server wins clearly
Fifty seats run to about ₦83,700,000 over 36 months. An AI Professional with power and support comes to about ₦30,100,000, a difference of about ₦53,600,000, with break-even during month 11. From year two onwards you are paying for electricity and support, not seats.
At 200 staff, subscriptions get very expensive
Two hundred seats come to about ₦334,800,000 over three years. Even treating AI Lab's ₦43,200,000 three-year floor as optimistic, the gap is large enough that the question becomes how to design the private deployment, not whether to have one.
What Subscriptions Still Do Better
Being fair about this matters, because the wrong decision in either direction costs money.
- Frontier quality · the best cloud models are ahead of local open models on the hardest reasoning, coding and analysis tasks. That gap is real.
- No operations burden · no hardware, no power planning, no updates, no one internal who has to own it.
- Features arrive automatically · new models, voice, integrations and agents appear without a project.
- Instant scaling · adding ten seats takes ten minutes, not a hardware conversation.
And what an owned server needs that the table can only partly price: reliable power, a cool room, someone to manage users and models, and a support relationship. Currency Risk Cuts One Way
Subscription prices are set in dollars. If the naira weakens against the ₦1,550 we assumed, every row of the subscription column rises with it, for as long as you subscribe. The owned server's purchase price is paid once in naira; after that, only electricity and support remain, and those are naira costs. That predictability is worth something to a finance team even where the totals are close.
Running the Maths for Your Own Company
Our assumptions are deliberately round. Before taking either column to a board, replace them with your own:
- Seats · count the people who would genuinely use AI weekly, not total headcount. That number may be lower than you think, which helps subscriptions.
- Real plan price · check the provider's current business price, annual discount, VAT and your bank's charges on foreign card payments.
- Your energy cost · if the server will run on diesel for much of the day, raise the electricity line accordingly.
- Admin time · decide who will manage users and updates, and whether that is internal time or part of a support agreement.
- Lifespan · we stopped at 36 months. A well-maintained server usually keeps working beyond that, which widens the gap; subscriptions never stop billing.
The Hybrid Option
You don't have to pick one. A pattern we recommend often is a private server for everyone, used for anything containing client, staff or financial data, plus a handful of cloud seats for the power users who genuinely need frontier models on non-sensitive work. Here is that pattern for the 50-staff example, using the figures above:

The hybrid costs about ₦36,900,000 less than putting everyone on subscriptions, keeps sensitive data in the building, and still gives your strongest users frontier models.
